Recent advances in large language models have reignited interest in AI-driven automation across industries. But what does it actually take to deploy AI agents in complex, real-world enterprise environments? This was the focus of our latest ‘Food for Thought’ seminar at Norwich Business School, University of East Anglia this week, where I had the pleasure of welcoming back and hosting alumnus Dr Konrad Maliszewski (VP of Technology, Atheon @ Crisp). In his talk “The deployment of AI agents in the retail world” Konrad showed us how Atheon are actually using AI agents with their retail / consumer packaged goods (CPG) customers at Crisp. Sharing field lessons from production AI deployments across large-scale retail data ecosystems and drawing on his experience of managing over 1.5PB of retail data (supporting thousands of suppliers!!!), he outlined why retail analytics is structurally difficult…fragmented systems, SKU-store-day granularity, identity resolution challenges, and organisational silos. The presentation also introduced us to a practical framework for understanding “levels of AI autonomy” in enterprise settings. From human-triggered structured workflows, to conversational agents over governed data, to proactive background monitoring systems, and finally to emerging agent-to-agent coordination models. The live demonstrations were #FANTASTIC! and illustrated how these levels operate in production, including promotion uplift prediction, natural-language analytics over retail data, and continuous monitoring for out-of-stock risks. Looking beyond capabilities, we focused on constraints in the 2nd part of the session: governance, auditability, evaluation in live systems, and the organisational realities that determine adoption. The central thesis is that successful AI deployment depends less on model sophistication and more on data architecture, controlled execution layers, and workflow integration. Konrad concluded by outlining open research questions emerging from industry practice, which included: the evaluation of agentic systems, skills needed in delivering ‘solutions from intent’, and linking to my AI interests - cross-organisational coordination (we need people who understand real coordination issues! #integrated_design_thinking #product_production_supply_chain).
